How campaign spend loses its link to the ledger
Marketing spend fails to tie to invoices and bills when the campaign reference stays in marketing's plan and never travels with the supplier document to finance. The fix is a single campaign code that appears on every quotation, purchase order, card charge and bill, plus a short monthly match between marketing's plan and finance's ledger.
The gap opens early. Marketing approves a creative agency quotation by email, launches ads on a platform billed to a company card, pays an influencer through a talent agency and puts a deposit on an exhibition booth. Each supplier bills in its own format and on its own timing. Finance receives an agency invoice for professional services, a card statement line from a foreign platform, and a deposit request from an exhibition organiser, none of which mention the campaign that caused them.
Finance then codes everything to a general marketing account. The ledger is accurate in total but useless for asking whether a particular campaign was worth its cost.
Spend types that slip most often
Some kinds of marketing spend are far more likely to lose their link than others, and they are worth handling first.
Digital advertising billed by card or by prepaid top-up is hardest, because platform invoices often cover the whole account rather than individual campaigns. Agency retainers are second: a monthly fee covers work across several campaigns, and nobody splits it. Event costs come third, since deposits, final payments, logistics and printed material arrive from different suppliers months apart. Sponsorships and partnerships round out the list, often agreed by senior staff and billed long after the event.
Small recurring tools are a quieter leak. Design software, scheduling tools, stock image subscriptions and email platforms are often bought by individual marketers on cards. Each charge is minor, but together they form a cost nobody planned, and the subscriptions keep renewing after the person who bought them leaves.
The campaign reference that must travel with every bill
Marketing creates the reference; finance makes sure it lands on the ledger. Between them, these fields need to move from the campaign plan to the bill.
Ask suppliers to quote the purchase order or campaign code on their invoice as a condition of payment. Agencies adapt quickly once a bill without the reference is sent back.
- Campaign code, issued by marketing when the campaign is approved
- Budget line or cost centre the campaign is funded from
- Supplier name exactly as it appears on their invoices
- Quotation or purchase order number, quoted back by the supplier on the bill
- Service period, so finance knows which months the cost belongs to
- Split instructions where one bill covers several campaigns, such as an agency retainer
- Marketing approver who confirms the work was delivered before payment
Accruals and prepayments for campaigns that cross months
Campaigns rarely fit neatly in one month. An agency starts work in one month and invoices the next. A booth deposit is paid long before the exhibition. A platform top-up funds ads that run for weeks. If finance posts each bill when it arrives, monthly marketing cost swings wildly and nobody trusts the reports.
Marketing can help by telling finance, at month end, which campaigns ran, what work was delivered and what bills are expected. Finance uses that to accrue costs for work done but not yet billed, and to hold deposits as prepayments until the event takes place.
Foreign digital platforms raise tax questions, including how service tax applies to imported digital services. Ask your tax adviser or check Royal Malaysian Customs guidance, and agree with finance which documents marketing must download from each platform.
Matching plan and ledger after the fact
Even with good references, some spend will arrive unlinked. Run a short monthly match. Finance lists every marketing-coded bill and card line without a campaign code; marketing assigns each one or explains why it is general spend. Repeat offenders, such as a supplier who never quotes the purchase order, get a reminder from admin or procurement.
Keep the match to an agreed time each month and close it with a list of items still unresolved and who owns them. A match that drags on becomes the reason people stop doing it. Over a few cycles the unlinked list should shrink. If it does not, look at which spend type keeps appearing and fix the step where its reference goes missing.
Where marketing and finance tools fit

Frequently asked questions
Who should create campaign codes, marketing or finance?
Marketing usually creates them because it approves campaigns, but finance should define the format and keep the master list in line with the budget structure. That way codes are created at the right moment, when a campaign is approved, and finance can still roll them up to budget lines and reports without translating each one.
How do we split an agency retainer across campaigns?
Ask the agency for a monthly breakdown of hours or deliverables by campaign, or agree fixed proportions with marketing at the start of each quarter. Marketing provides the split when approving the invoice, and finance posts it accordingly. Review the method at year end in case the agency's workload has shifted.
What should we do about ad spend charged to personal cards?
Stop it where possible by moving platform billing to a company card or invoiced account controlled by marketing and visible to finance. Where personal cards are unavoidable, treat each charge as an expense claim requiring the campaign code, the platform's receipt and the approver, so the spend is not lost among general claims.
